This lesson practices one move:

Do not begin with “I have so much material.” Begin with the concrete outcome you want to produce.

← Back to “Turn Ideas into Outcomes with AI”

The Core Idea

AI is good at expanding, organizing, comparing, and drafting.

But if you only give it a pile of input, it may organize everything thoroughly without producing what you actually need.

Instead of saying:

Help me organize this material.

Start with something like:

I want to turn this material into a brief I can use to make a decision.

Or:

I want to turn this material into a 70% draft that I will revise afterward.

The Output-First Prompt

Begin with three sentences:

  1. Input: What I just saw or experienced was…
  2. Question: What I actually need to learn or decide is…
  3. Output: Please first create a…, which I will revise with my own judgment.

For example:

What I just read: several articles about saving tokens and managing context in AI agents.
What I actually need to decide: whether these techniques are worth integrating into my current AI workflow.
Please first create a decision note covering useful techniques, suitable situations, risks, and the next test.

Why This Works Better

AI needs to know what kind of “done” you want.

The same input can lead to very different results depending on the output:

Desired outputWhat AI will tend to do
SummaryCompress the material
Decision noteCompare options and tradeoffs
Article draftFind a central idea, structure, and tone
ChecklistExtract a repeatable process
Project actionTurn the material into executable work
Reference noteBuild reusable knowledge

Output-first is not only a format. It sets the direction of the collaboration.

Interactive Practice

Use the exercise below to choose an output and assemble an output-first prompt.

Use It Next Time

Before giving AI a new input, pause for ten seconds and choose an output type.

This shifts AI from being an organizer to becoming a collaborator on a concrete outcome.

If you do not know what the output should be, ask:

What are the three most useful concrete outcomes this input could become? Rank them by their value to my current goal.
